1. Define an AI CTO who owns architecture and priorities
Your AI CTO is not the agent that writes the most code. It is the agent that owns the architecture document, the weekly technical priorities, and the definition of 'ready to ship.' Give it a living document (docs/ARCHITECTURE.md style) that it maintains, and a weekly technical review where it surfaces tech debt, incidents, and what to build next. Without this role, your AI engineers will ship contradictory patterns and your codebase will rot within months.

2. Split work by surface, not by ticket
Assign specific AI engineers to owned surfaces: one for the frontend, one for the API/backend, one for integrations, one for data + analytics. Each owns its own patterns, tests, and code style. 3. Run a real PR pipeline, not vibes-based merges
Every change goes through a PR, even if all participants are AI. The author is one engineer; the reviewer is a different engineer (an AI reviewer agent or an auto-reviewer) that reads the diff against your stated rules. CI runs tests, linters, type checks, and a smoke test before merge. The operator reviews PRs that touch auth, payments, migrations, or shared infrastructure. Everything else can auto-merge with confidence.

4. Keep the stack boring and narrow
The solo-friendly stacks that ship are the ones you can hold in your head: Next.js / React on the front, a single backend language (Node or Python), one managed database (SkillBoss's built-in database and auth), one deploy target (Vercel, Railway, or Cloud Run). 5. Treat specs as the real artifact
The single highest-ROI investment in an AI engineering function is specs. Before any non-trivial change, the CTO drafts a spec: problem, approach, data model changes, edge cases, test plan. The engineers build against the spec. The reviewer reviews against the spec. This looks like overhead until you realize it is how a small team produces consistent output — and it is the only realistic way to keep AI engineers from drifting.

6. Make incident response a first-class workflow
When production breaks at 3 AM, you need a playbook. The AI CTO should own an incident workflow: detection (error monitoring alerts), triage (severity, impact, first action), fix (hotfix branch, rollback if needed), postmortem (root cause, prevention, docs update). 7. Schedule maintenance like a team would
Every two weeks: dependency updates, security patches, log review, dashboard check. Every quarter: architecture review, performance audit, technical debt sweep. Pitfalls to avoid
- Letting AI engineers work without specs. The code will compile, the product will look right, and the architecture will quietly become unmaintainable.
- Adopting too many frameworks. A solo codebase with four languages, three databases, and two deploy targets will eat your time no matter how many AI engineers you have.
- Skipping PR review. Auto-merging everything the AI writes is the fastest way to ship a critical bug on a Friday night.
- Treating the AI CTO as a chatbot. It needs a living architecture doc, weekly priorities, and ownership of specs — or it will not produce the value you need.
- Under-investing in observability. You cannot run a solo engineering function without error monitoring, log search, and at least one uptime alert.
